What a Paid AI Audit Looks Like, And Why We Don't Do Free Assessments

We charge for our audit. I know that’s unusual. Most consulting firms will offer you a free assessment, come in, spend an hour or two, look around, and then present their findings along with a proposal for the project they’d like to sell you.

I’ve sat through enough of those to know what they actually are. They’re not assessments. They’re sales calls with a clipboard.

A free assessment has one objective: close the deal. The consultant walks in with a predetermined set of recommendations, usually the exact services they sell, and spends the assessment looking for enough evidence to justify that recommendation. The “findings” are designed to create urgency. The “roadmap” conveniently requires their team. And the scope is almost always inflated, because a bigger project means bigger fees.

We do the opposite. Our audit is a standalone engagement that delivers value whether or not you ever work with us again.

What a Real Audit Covers

Our audit takes two to four weeks, depending on the complexity of the operation. For a building materials distributor with multiple warehouses, a mix of overseas and domestic suppliers, and 1,000+ SKUs, it’s typically three weeks of deep work. Here’s what we do.

Week 1: Data Flow Mapping

We start by mapping every data flow in and out of your ERP. Not the theoretical data flows described in your implementation documentation from five years ago. The actual flows, what data moves where, how often, through what mechanism, and who’s responsible.

This means sitting down with your ERP administrator, your IT team (if you have one), and the power users in each department. We trace the path of a purchase order from creation to receiving. We trace a sales order from entry to fulfillment. We follow inventory data from the ERP to every spreadsheet, every report, every email where someone copies and pastes a number.

What we typically find: there are far more data flows than anyone realizes. Most of them are manual. And many of them produce slightly different numbers because they pull from different sources at different times with different logic.

For one national distributor we audited, roughly 3,000 SKUs across multiple warehouses, we mapped over 40 distinct data flows. Twelve of them were automated (ERP-generated reports on a schedule). The other 28 were manual, someone exporting data, manipulating it in Excel, and distributing it via email or shared drive. Seven of those 28 were producing metrics that conflicted with other data flows, meaning the same question would yield different answers depending on which report you looked at.

Week 2: Process Documentation and Interviews

This is where we talk to the people who actually do the work. Not management, the actual operators. The purchasing manager who starts every morning with an Excel export. The warehouse supervisor who tracks stock transfers in a notebook. The accounts receivable clerk who manually reconciles three systems to produce the aging report.

We conduct structured interviews with every role that touches data: purchasing, receiving, warehouse operations, sales, customer service, finance, and executive leadership. Each interview follows the same framework:

  • What information do you need to do your job?
  • Where do you get that information?
  • How long does it take you to get it?
  • How often is the information wrong or outdated?
  • What decisions do you delay because you don’t trust the data?
  • What would you do differently if you had better data?

These interviews reveal the true cost of the current approach. Not the cost that shows up on a P&L, but the cost buried in daily operations, the hours spent finding and verifying data, the decisions delayed because nobody trusts the numbers, the errors that cascade downstream because someone’s spreadsheet had a stale formula.

I’ve done these interviews hundreds of times across my career. The purchasing team always tells me something management doesn’t know. The finance team always has workarounds that would terrify an auditor. And the warehouse team is always compensating for information they should have but don’t.

Week 3: Quantification and Recommendations

This is where we put numbers on everything we’ve found. Every manual process gets a time cost. Every data inconsistency gets a risk assessment. Every identified gap gets a projected impact.

We calculate the hard costs:

Labor cost of manual data handling. If your purchasing team spends 10 hours per week on spreadsheet work, that’s quantifiable. If your finance team spends 3 days per month assembling a report that could be automated, that’s quantifiable. We add it all up across every department.

Cost of data errors. We look at historical incidents, stockouts that were caused by stale data, purchase orders that were placed late because exception reports weren’t generated in time, inventory write-offs on dead stock that sat undetected in a back corner of the warehouse. These aren’t hypothetical. We pull actual transaction data to quantify them.

Cost of delayed decisions. This one is harder to quantify but often the largest number. When leadership is making inventory investment decisions based on quarterly data, they’re flying blind for 90 days at a time. We model the impact: what would inventory levels look like if reorder points were recalculated weekly instead of quarterly? What would margin look like if landed cost was tracked in real-time instead of estimated? What would fill rate look like if stock transfer opportunities were identified daily instead of whenever someone happens to notice?

Revenue at risk. Stockouts cause lost sales. Excess inventory ties up working capital. Poor fill rates push customers to competitors. We estimate the annual revenue impact of the operational gaps we’ve identified.

Then we deliver recommendations, prioritized by ROI, not by what’s easiest to sell.

What You Get at the End

The audit deliverable is a detailed report. Not a 10-slide executive summary designed to scare you into signing a contract. A working document that your team can use regardless of what you do next.

The report includes:

Complete data flow map. A visual diagram showing every data flow in your operation, automated and manual. Every system, every spreadsheet, every email report. This alone is worth the audit fee for many companies, because nobody has ever mapped it before.

Process inventory. Every manual data process, documented with time estimates, frequency, and the person responsible. This becomes your roadmap for automation, whether you do it with us, with another firm, or internally.

Gap analysis. Where the data isn’t flowing that it should be. Where metrics are calculated inconsistently. Where decisions are being made without adequate data. Ranked by business impact.

Cost quantification. The total annual cost of the current approach, labor, errors, delayed decisions, and revenue at risk. This is the number that tells you whether an implementation project has positive ROI.

Prioritized recommendations. What to fix first, what to fix next, and what can wait. Each recommendation includes an estimated implementation cost, timeline, and projected ROI. We’re specific, not “improve your data infrastructure” but “automate the daily purchasing exception report by connecting your ERP inventory tables to a dashboard with configurable safety stock thresholds, reducing 2 hours of daily manual work to a 5-minute dashboard review.”

Vendor-neutral architecture. If we recommend building a data pipeline, we describe the architecture without mandating specific vendors. You can take our recommendations to any implementation partner and they’ll know exactly what to build.

Why Charging for the Audit Makes It Better

This is the part that matters. When we charge for the audit, it changes our incentives completely.

A free assessment is funded by the project it’s designed to sell. The consultant needs you to say yes to the implementation, or they’ve worked for free. That creates obvious pressure to inflate the scope, exaggerate the urgency, and frame their specific services as the only solution.

Our audit is funded by the audit fee. The work is paid for when it’s done. If we can’t find enough ROI to justify an implementation, we’ll tell you. I’ve done audits where the honest recommendation was “your current setup is working well enough, invest in training your team on the ERP’s built-in reporting before you spend money on a data platform.” That recommendation cost me a project, but it was the right answer, and that company has referred two other companies to us since.

Charging for the audit also means we can spend real time on it. A free assessment is usually one or two days of surface-level observation. Our audit is two to four weeks of deep analysis. We pull actual data. We sit with your team for hours. We build models that show the financial impact of every recommendation. You can’t do that in a free assessment, and no firm is going to invest three weeks of senior-level consulting time for free.

The result is a report that stands on its own. If you take it to another firm, they can implement from it. If you decide to handle it internally, your team has a prioritized roadmap with time and cost estimates. If you put it on a shelf and come back to it in six months, the analysis is still valid.

What Happens After the Audit

After we deliver the report, you decide what to do. There’s no pressure presentation. No “limited time” pricing. No manufactured urgency.

If you want to proceed with implementation, we move to a phased approach. We don’t try to boil the ocean. Phase 1 is typically the highest-ROI recommendation from the audit, usually automating the most painful manual data process and building the first set of operational dashboards. This phase is scoped, budgeted, and time-boxed based on the audit findings. No surprises.

Phase 1 usually takes four to eight weeks and delivers tangible results: a specific set of spreadsheets replaced by automated dashboards, a specific set of manual processes eliminated, a specific set of metrics that your team can now see in real-time instead of assembling weekly or monthly.

If Phase 1 delivers the value we projected, we discuss Phase 2. If it doesn’t, we figure out why and fix it before moving forward. The phased approach means you’re never more than a few weeks away from evaluating whether the investment is paying off.

If you don’t want to proceed, for any reason, you still have the audit report. It’s yours. Use it however you want.

Addressing the Objection

I know what you’re thinking. “Why would I pay for an assessment when three other firms will do it for free?”

Because the free ones aren’t assessments. They’re sales pitches with varying degrees of sophistication. You’ll get a slide deck that says “you have data silos” (you already knew that) and a proposal for a project scoped to maximize the consultant’s revenue (not your ROI).

Our audit fee is a fraction of what the wrong implementation would cost you. I’ve seen distributors spend six figures on data projects that failed because nobody did the diagnostic work first. They built dashboards nobody used because the dashboards didn’t reflect how the team actually works. They automated processes that weren’t the real bottleneck. They invested in technology that didn’t integrate with their ERP properly because nobody mapped the data flows before writing the requirements.

The audit prevents all of that. It’s the difference between a doctor running diagnostics before recommending surgery, and a surgeon recommending surgery before running diagnostics.
