The 4-Day Truth Gap: Why Multi-Warehouse Distributors Don't Know What Happened Until It's Too Late

Your COO sees that movement in a clean number on Friday afternoon, in a deck built for the Monday leadership meeting. Eight days, end-to-end, from event to decision.

That gap is where margin dies.

The 4-Day Truth Gap

I’ve worked with multi-warehouse distributors running SAP, NetSuite, Microsoft Dynamics, and Sage. Different ERPs, different industries, same gap.

The lag between when something physically happens in the warehouse and when leadership has reliable data on it sits at 3 to 5 days. Sometimes longer. Call it the 4-Day Truth Gap.

This isn’t a one-off. Gartner’s February 2025 survey of 506 supply chain leaders found that only 29% of supply chain organizations have built the capabilities they need to deliver on future performance. The other 71% are running on a reporting layer that wasn’t built for the speed their business now requires.

Here is how that gap forms, almost identically, at every distributor I see:

  1. The transaction lands in the ERP in real time. Receipt, ship, transfer, adjustment.
  2. Someone in finance or purchasing exports a slice of that data to Excel the next morning.
  3. They reconcile it against another export, often from a different module, sometimes from a different system.
  4. They send a cleaned-up version to leadership at the weekly meeting.

By the time the number reaches a decision-maker, it is describing a warehouse that no longer exists. Inventory has moved. Orders have shipped. Vendors have confirmed or missed. The number is a photograph of last week.

Three Things That Go Wrong Inside the Gap

1. The stockout you didn’t see coming.

A fast-mover dips below safety stock on Tuesday. The replenishment trigger is built into a weekly Excel review. By the time someone catches it on the following Monday, you’ve lost six selling days. A customer called for it on Thursday. The CSR said “we’re out, can ship next week.” That customer called your competitor at 4:03 PM the same day.

You will never see that lost order in your system. There is no transaction record for the sale that didn’t happen.

2. The slow-mover aging into a write-down.

A SKU stops turning at one warehouse but is still moving fine at another. In a real-time view, you’d transfer it in week one. In the 4-day gap, you don’t notice the divergence until month-end inventory aging reports run. By then it has sat for 60+ days at one location, the season has shifted, and your only options are markdown, return-to-vendor, or write-off.

This is not a hypothetical cost. Pool Corporation, a public multi-warehouse distributor, discloses in its FY2024 10-K that it carries a 5% reserve on most inventory classes, plus an additional 5% on excess in mid-tier classes, plus an additional 45% reserve on excess inventory in its lowest-velocity class. That is the cost of slow-movers, written into a public filing in black and white. Every distributor has that exposure. Most don’t quantify it as honestly.

3. The over-PO sitting for 60 days.

A buyer in March looks at a 90-day-old demand signal, places an aggressive PO with an overseas supplier, and locks in container freight. By the time the container lands in May, demand has shifted. Now the warehouse has 18 weeks of cover on a SKU that’s burning down at 6 weeks of demand.

Nobody catches this in a transactional ERP because the PO looks healthy on paper. It only shows up as a problem when someone manually compares on-hand plus on-order against the trailing 30-day burn rate. That comparison happens monthly, if at all.

This Isn’t an ERP Problem

Distributors hear me describe the truth gap and assume the answer is a new ERP. It is not.

ERPs are transaction systems. They are excellent at recording what happened. They are not built to tell you what is happening, what is about to happen, or which 12 things across 7 warehouses need attention this morning. They were not designed for that.

The gap is a reporting layer problem. It exists because the layer between the transactional ERP and the human making a decision is Excel, and Excel runs on a human cadence. Mondays. End-of-week. End-of-month.

Replacing the ERP doesn’t fix the reporting layer. You’d have the same problem on a more expensive system.

What Closing the Gap Actually Looks Like

Closing the gap means three things. Not five. Not ten. Three.

One source of truth. Every department, every dashboard, every report pulls from the same data layer. Purchasing, finance, operations, and sales see the same number for on-hand inventory at the same moment. When the CEO asks “what’s our exposure on overseas POs,” there is one answer, not three.

Live, not weekly. The data layer refreshes continuously off the ERP. Not “near real-time, sort of, when the export job runs.” Continuously. Movement happens, the dashboard reflects it within minutes.

Exceptions surface themselves. Nobody hunts. The system pushes a flag when a SKU drops below safety, when a PO ages past expected receipt, when a warehouse goes long on a slow-mover. Your buyer opens her morning view and sees the 14 things that need her attention today, ranked. She doesn’t build the list. The system does.

That is what exception-based purchasing means. Stop scanning 3,000 SKUs every morning. Look at the 14 the system already flagged.

The Economics

The cost of a 4-day truth gap is not abstract, and the upside of closing it is now quantified at the industry level.

Deloitte’s 2025 research on GenAI in wholesale distribution found that integrating real-time data and AI into sales, quote/order, and post-sales workflows has the potential to deliver 75 to 100 basis points of EBIT improvement for the average wholesale distributor. On $100M in revenue, that’s $750K to $1M per year, recurring. On $250M, two and a half times that.

Not from a new ERP. From the reporting and decision layer on top of the ERP that distributors don’t have.

The gap shows up in three places on your P&L:

  • Lost revenue from avoidable stockouts. Customers who called, got told “next week,” and called your competitor instead. This never appears in your system because there is no transaction record for the sale that didn’t happen.
  • Excess carrying cost and write-downs on slow-movers that should have been transferred or marked down 30+ days earlier. (Pool Corp’s 45% reserve on its slowest class is one public-filing example of how big this gets.)
  • Labor on manual reconciliation. A purchasing team of three spending 10-12 hours per week each in Excel is roughly $70K to $90K of fully-loaded labor that is not making purchasing decisions.

This is the kind of leak that’s invisible on the P&L because it’s distributed across cost-of-goods, lost revenue (which doesn’t show up at all), and labor. It only becomes visible when you measure it on purpose.
