Stockouts You Never Saw Coming

Tuesday morning. The buyer for one of the warehouses finds out he stocked out on a 2,400-line SKU sometime over the weekend. Nobody told him. The dashboard said the inventory was fine.

By the time he sees the customer email, the order is already being placed with a competitor.

This is the failure mode that frustrates VPs of Operations the most. The team is watching. The dashboards are open. The morning meeting happens. And the stockout still gets through.

Why “Watching” Doesn’t Work

Most distributors track inventory the way you track the weather. You glance at the radar, see if anything looks bad today, and move on.

That works when the storm is obvious. Zero on hand. Big variance from forecast. A glaring red number on a dashboard.

It doesn’t work when the storm is a 2,400-line SKU sitting at one warehouse with 14 units on hand, 8 units of velocity per week, a 21-day domestic lead time, and an open PO that was supposed to arrive last Friday but didn’t. The math says you stock out next Wednesday. Nobody’s running that math, because there are 800 other SKUs to check this morning.

The buyer doesn’t have a stockout problem. The buyer has a signal-to-noise problem.

The Cost of Looking, Not Seeing

A 2025 Gartner survey of 579 supply chain practitioners found that only 29% of supply chain organizations have built the competitive characteristics they need to deliver on future performance, including real-time visibility and the integrated systems that surface problems before they break workflows. Most leaders, Gartner notes, haven’t yet invested in the advanced technologies they say they’ll need.

In a multi-warehouse distributor, that gap shows up as a specific moment: 7:15 AM, buyer opens the inventory export, scans 800 lines, doesn’t catch the one that’s quietly bleeding velocity past its lead time. The system technically had the data. The buyer didn’t have the bandwidth.

The cost of a single missed exception is rarely just the lost order. It’s the customer call, the back-order conversation, the apology to sales, the credit memo, the rush PO, the air freight charge. And the customer who quietly starts splitting their orders between you and the competitor who had it in stock.

A handful of these per month, across multiple warehouses, is what kills fill rate without ever showing up cleanly on a P&L line.

What Exception-Driven Purchasing Actually Means

Flip the model.

Instead of the buyer looking at 800 lines hoping to spot the 12 problems, the system shows the buyer the 12 problems and nothing else.

The 12 SKUs that will stock out in the next 5 days. Not “low inventory.” Not “below safety stock.” Will stock out. The math is:

current on-hand minus forecasted velocity over the lead-time window, plus open POs adjusted for confirmed arrival dates, minus the customer orders already in the pipeline that haven’t shipped yet.

That math exists in every ERP. It just doesn’t surface in a way the buyer can act on. SAP can compute it. NetSuite can compute it. Dynamics can compute it. None of them, out of the box, hand the buyer a list of 12 items at 7 AM and tell them: review these, place POs on three, transfer stock on two, call the supplier on one. The other six are noise. Move on.

The Bigger Picture

The shift from monitoring to exception management isn’t a zenprocess invention. It’s where the industry is headed.

The 2025 MHI Annual Industry Report, produced with Deloitte, projects Inventory and Network Optimization adoption at 92% within five years, with Predictive Analytics at 87% and AI at 82%. Fifty-five percent of supply chain leaders surveyed are increasing their tech investment; sixty percent are planning to spend over $1 million on it. The reason: the operators running these networks know that watching dashboards isn’t the same as running the operation.

The distributors who get there first compound the advantage. Higher fill rates pull more of the customer’s wallet. Lower stockouts mean lower expedited freight. Less time on spreadsheets means more time on supplier negotiations and category strategy.

The ones who don’t get there keep losing single orders to competitors who do.

What This Looks Like in a Real Distributor

Most of the time, the path goes like this:

The buyer starts with the same SAP, same NetSuite, same Dynamics they’ve used for years. No rip-and-replace. The data layer reads from the ERP, normalizes it, runs the exception math, and pushes the ranked list to a dashboard the buyer opens instead of Excel.

Week one, the buyer sees the short list and thinks the system is hiding stuff. Week two, the buyer trusts it. Week four, the buyer’s morning takes 15 minutes instead of two hours, and the stockouts that used to slip through stop slipping through.

The shift isn’t in the technology. The technology is straightforward. The shift is in what the buyer’s day looks like.

How to Find Out If This Applies to You

A few questions that usually settle it fast:

  • How often does a stockout get discovered by a customer call instead of by the buyer?
  • How long is the buyer’s morning inventory review?
  • How many SKUs does the buyer scan to find the ones that actually need action?
  • When the buyer takes a vacation, does the operation continue to flag exceptions, or does it go quiet?
  • Are the same three or four SKU categories stocking out repeatedly, or is the pattern random?

If any of those answers feel uncomfortable, the gap between “we’re monitoring inventory” and “we’re managing exceptions” is probably where revenue is leaking.
